Fashion DTC · Australia

From stagnant paid media to 247% revenue growth in 7 months

A mid-size Australian fashion brand was running Google Ads with a 1.8× ROAS and flat month-on-month revenue. They’d been with two previous agencies and were close to pulling budget entirely.

The challenge

Broad audience targeting, one Performance Max campaign with no asset group structure, and no first-party data strategy. Google’s algorithm had no signal to learn from — it was spending on low-intent traffic.

What we did

Rebuilt campaign structure into 6 intent-segmented asset groups with separate budget pools

Uploaded top 20% customer list as primary audience signal — trained algorithm on best buyers

Launched AI creative testing — 32 variants per week, iterating on hooks, offers and formats

Added post-purchase email sequence to lift repeat purchase rate from 18% to 31%

The result

By month 4, ROAS had improved from 1.8× to 4.9×. By month 7, blended ROAS hit 6.8× and monthly revenue had grown 247%. The brand scaled ad spend 3× without CAC increasing.

Wellness Brand · AU/NZ

Scaled spend 3.4× while cutting customer acquisition cost by 52%

A wellness brand expanding from AU to NZ needed to grow fast without blowing CAC. Their existing campaigns were profitable but couldn’t scale — every dollar of extra spend pushed CAC up.

AU + NZ Launch

The challenge

Scaling paid spend caused CAC to rise non-linearly. The brand’s landing pages weren’t converting NZ traffic (different price sensitivity) and their email list wasn’t being monetised at all.

What we did

Built geo-segmented campaigns with NZ-specific offers and landing pages

Implemented LTV-based bidding — optimising for 90-day customer value not first purchase

Launched 6-flow email automation sequence — welcome, educational, replenishment, win-back

A/B tested 18 landing page variants — winning page lifted conv. rate 41%

The result

CAC dropped 52% within 90 days. With a healthier unit economics model, they scaled spend 3.4× across both markets. NZ became profitable within 6 weeks of launch.

Health Supplements · National

Organic traffic 4.2× — driven entirely by AI-assisted content strategy

A supplements brand with strong product margins but zero organic presence. All traffic came from paid — meaning profitability was entirely dependent on ad spend continuing to work.

Engagement

The challenge

Thin site content, poor technical SEO and no content strategy meant organic was essentially zero. The brand wanted to reduce paid dependency but had no infrastructure to do it.

What we did

Full technical SEO audit and fix — Core Web Vitals, schema, canonicals, crawl budget

Built 8 semantic topic clusters across health goals, ingredients and lifestyle categories

Published 6 high-intent articles per month — all optimised for AI Overview citation

Added bundle upsell strategy at cart — AOV increased 38% within 60 days

The result

Organic sessions grew 4.2× year-on-year. The brand now generates 34% of revenue from organic — reducing paid dependency and improving overall margin significantly.
